How to Handle Time-Off Requests Fairly (Without the Group Chat)
Build a fair time-off request policy: one way to request, clear rules for conflicts and holidays, quick answers and a template to copy.

"Hey, can I get next Saturday off?" sent to the group chat at 11 p.m. is how a lot of time-off requests start. It's also how they get lost, forgotten or approved twice for the same day.
Handling time off fairly matters. When people feel the process is unfair — the same people always get holidays, requests disappear, answers come late — morale drops fast. Here's how to build a time-off request policy that's fair, clear and easy to run.
What makes a time-off process fair?
Fair doesn't mean everyone gets every request approved. It means:
- Everyone uses the same process.
- The rules are written down and known in advance.
- Decisions are timely — people know where they stand.
- Conflicts are settled consistently, not by who asked the manager in person.
- There's a record, so nobody has to rely on memory.
What to include in a time-off request policy
1. One official way to request
All requests go through one system. Not texts, not sticky notes, not the group chat. If it's not in the system, it's not requested.
2. Notice periods
Set clear minimum notice, for example:
- 2 weeks for regular time off
- 4–6 weeks for holidays and peak seasons
- Emergencies and sick days handled separately, according to your sick leave policy and local law
3. Schedule deadline
Tell people when you build the schedule. Requests submitted before the schedule is published are easier to approve than changes afterwards.
4. How conflicts are decided
When too many people want the same day off, decide in advance how you'll choose. Common options:
- First come, first served — simple and transparent
- Rotation — whoever got the last holiday goes to the back of the line
- Seniority — common, but can feel unfair to newer staff
Pick one, write it down and stick to it.
5. Blackout dates
If there are days when time off generally isn't possible (inventory weekends, major holidays, big events), list them at the start of the year.
6. Response time
Commit to answering requests within a set time, such as 3 business days.
7. Coverage limits
Set the maximum number of people in each role who can be off at once, so approvals don't leave you short-staffed.
Time-off request policy template
Time-Off Request Policy
- How to request. Submit all time-off requests through [scheduling system]. Requests sent by text or group chat are not valid.
- Notice. Submit regular requests at least [2] weeks in advance, and holiday requests at least [4] weeks in advance.
- Deadline. Schedules are published on [day]. Requests received after that are approved only if coverage allows.
- Approval. Your manager will approve or deny your request within [3] business days.
- Conflicts. When requests overlap, we approve them [first come, first served / by rotation].
- Coverage. No more than [number] people per role may be off at once.
- Blackout dates. Time off is generally not available on [dates].
- Sick time and emergencies. Contact your manager as soon as possible and follow our sick leave policy.
How managers can make it work
- Check requests before building the schedule. Approved time off should be locked in first.
- Look at the whole team. Before approving, check who else is already off that day.
- Don't let requests sit. A quick "no" is better than a late one.
- Explain denials. A one-line reason ("Two others in your role are off that day") feels fairer than silence.
- Track over time. If the same person keeps getting denied holidays, rotate.
